What a technology consulting engagement can look like

A representative path from operational friction to a prioritized change—using the Code Shift method of Discover, Prioritize, Shift, Measure, and Optimize.

This is an illustrative scenario based on common problems in growing SMBs—especially professional services and construction / field-service firms. It is not a named client case study or testimonial. Measured case studies will be published as delivery evidence accumulates.

Starting point

A growing firm (roughly 40–80 people) is winning work, but operations are straining. Leadership describes familiar symptoms:

  • Staff re-enter project or job details across CRM, email, and delivery tools
  • Proposals and status updates consume senior time that should go to delivery
  • Field or client information arrives late—or inconsistently—into the office
  • Everyone wants to “use AI,” but there is no coherent plan or guardrails

The free discovery conversation qualifies fit. Detailed diagnosis then proceeds as a paid Business Technology & AI Opportunity Assessment—not an unpaid deep dive.

Discover

We map how work actually gets done: systems in use, handoffs, constraints, and where time and accuracy are lost. The goal is to understand the business process before recommending technology.

Prioritize

Opportunities are ranked by impact, effort, cost, risk, and time to value. In this scenario, three options surface:

  1. Connect CRM and the project/job system so status and contacts stop living in two places
  2. Automate a high-volume administrative workflow (intake follow-up or document packaging) via workflow automation
  3. Introduce limited, governed AI assistance for proposal drafting against approved templates—after clearer data hygiene

Leadership chooses the first two for near-term value. Broader AI enablement is sequenced later once the workflow and data foundations are stronger.

Shift

Implementation focuses on Automation & Integration: reliable connections between existing tools, clear ownership of the workflow, and documentation so the firm can operate the change—not depend on tribal knowledge. Secure-by-design handling of client and operational data is part of delivery, not a later add-on.

Measure

Success is defined in business terms, for example:

  • Fewer manual handoffs Reduced re-entry between CRM and delivery systems for a defined process path
  • Faster cycle time Shorter time from intake or award to a complete internal handoff
  • Clearer ownership A documented workflow people can follow without heroic effort
  • A sequenced roadmap Next opportunities ranked—including where AI is and is not worth introducing yet

Optimize

After the first shift lands, many clients move into advisory or optimization support: refine the workflow, address the next bottleneck, and keep technology decisions aligned with growth—without turning Code Shift into an MSP or help desk.

If this pattern sounds like your business, start with a discovery conversation. We’ll determine whether a paid assessment is the right next step.
